A manufacturing KPI dashboard earns its screen space when a specific person checks it to answer a specific question and acts on what they see. Most dashboards fail that test. They're built as a tour of everything the ERP can report, admired for a week, and never opened again. This article covers the dashboards that survive, who each one is for, and the plumbing underneath that makes them trustworthy.
Why Dashboards Die
Three causes cover nearly every abandoned Power BI rollout we've seen:
- No owner. A dashboard built for "the team" is a dashboard for nobody. Every screen needs one named person whose morning includes looking at it.
- Stale or manual data. If someone has to export from the ERP and refresh a file, the dashboard is a chore wearing a costume, and it dies the first busy week. If the data is live but wrong (duplicate items, unclosed orders), people check it against the ERP twice, catch a mismatch once, and never come back. Clean data is a prerequisite, not a nice-to-have.
- Too much on one screen. Forty tiles means nothing is the point. The best operational dashboards have five to nine numbers and answer one question, like "can we ship what we promised this week?"
The Five Dashboards Worth Building
1. Daily operations, for the ops manager
The "are we okay today?" screen: orders due to ship today and their status, open orders past promise date, today's receipts against expected, headcount/absence if it drives the plan. This one runs on a wall TV where the morning huddle happens. Everything on it should be actionable before lunch.
2. Order fulfillment, for customer service and sales leadership
On-time delivery rate (trended, not just today's), open backlog by age bucket, backorders with dollar value, average order-to-ship days. This is the screen that turns "how are we doing on shipments?" from a feeling into a number, and it's where improvement projects get their before/after.
3. Inventory, for purchasing and the warehouse
Inventory value by class, turns, fill rate, stockout count, and slow-moving/dead stock value. That last tile changes behavior fastest: nobody wants to own the $340K dead stock number in the Monday meeting, so it starts shrinking.
4. Production, for the plant manager
Throughput against plan by line or cell, scrap rate trended, schedule adherence, and open work orders by status. Where machines report data, utilization joins the screen; where they don't, don't fake it with manual entries that stop being entered by March.
5. Financial pulse, for the controller and owner
AR aging with the over-60 number big, AP due this week, cash position, month-to-date shipments against forecast, and gross margin trend. Weekly cadence, not real-time: the point is trajectory.
The Plumbing That Makes It Real
The visual layer is the easy 20%. What separates a dashboard people trust from wall art:
- Direct connection to the ERP database or API, refreshing on a schedule (15 minutes to hourly for ops screens, nightly for financial ones). No exports, no hands.
- Agreed definitions, written down. "On-time" against original promise date or current promise date? Does fill rate count lines or dollars? Every number on the screen needs one answer, agreed once, or the dashboard becomes a weekly argument generator.
- One source of truth per number. If the dashboard's open-order total can disagree with the ERP screen someone else is looking at, you've built a second system to reconcile. Query the same tables the ERP itself reports from.
- Drill-down one level deep. The past-due tile should open the list of past-due orders. More depth than that and you've rebuilt the ERP UI; less and every number triggers an email asking "which orders?"
What This Costs and How to Start
A first dashboard (one audience, one question, wired live to the ERP) typically runs $5,000-$15,000 including the data work, and takes 2-4 weeks. Start with whichever screen maps to your loudest current pain: if the Monday meeting argues about shipments, build fulfillment first. Resist starting with all five; the first one teaches you your definitions, and the rest go faster and better for it.
